This is the secret ingredient of the powerful framework. Like Scrum, EBM is simple to understand, difficult to master. Once you experience it, implement it in your organization, you should see significant results.<\/b><\/span><\/h3>\n<h3>\u00a0<\/h3>\n<h3><span style=\"font-size: 27px;\"><b>Again, applying EBM to the organization requires transparency, inspection, and adaptation. And trust. When I consult or teach my customers, I always ask them a question:<\/b><\/span><\/h3>\n<h3>\u00a0<\/h3>\n<h3 class=\"wp-block-image size-large\"><img decoding=\"async\" width=\"234\" height=\"141\" class=\"wp-image-2255\" src=\"https:\/\/magdalenafirlit.com\/wp-content\/uploads\/2020\/04\/image.png\" alt=\"\" \/><\/h3>\n<h3>\u00a0<\/h3>\n<h3 class=\"wp-block-spacer\" style=\"height: 30px;\" aria-hidden=\"true\">\u00a0<\/h3>\n<h3>\u00a0<\/h3>\n<h3><span style=\"font-size: 27px;\"><b>Now, I am asking you.<\/b><\/span><\/h3>\n<h3>\u00a0<\/h3>\n<h3><span style=\"font-size: 27px;\"><b>More often than not, I hear the answer: \u201cNot so much. Some organizations are focused on outputs instead of outcomes. It means that they are interested in delivery metrics. They are considerable, of course. Although paying attention only to outputs leads to short term results (e.g., effectiveness).<\/b><\/span><\/h3>\n<h3>\u00a0<\/h3>\n<h3><span style=\"font-size: 27px;\"><b>Outcomes \u2013 measures that indicate customer\/user change (in behavior). E.g., customer satisfaction.<\/b><\/span><\/h3>\n<h3>\u00a0<\/h3>\n<h3><span style=\"font-size: 27px;\"><b>Outputs \u2013 measures that reflect things that were produced. E.g., velocity, throughput.<\/b><\/span><\/h3>\n<h3>\u00a0<\/h3>\n<h3><span style=\"font-size: 27px;\"><b>In other words, we may deliver an excellent number of outputs. We can even increase teams\u2019 effectiveness to produce more functionalities, higher velocity, etc., yet we are not able to assess if we delivered value. Where is the customer included in this process? What customer\u2019s behavior has been changed? Are they happy with our product?<\/b><\/span><\/h3>\n<h3>\u00a0<\/h3>\n<h3><span style=\"font-size: 27px;\"><b>When you feel your organization is focused rather on outputs than outcomes, it is high time to change it! All activities, outputs, customer outcomes determine your company impact.<\/b><\/span><\/h3>\n<h3>\u00a0<\/h3>\n<h3><span style=\"font-size: 27px;\"><strong>Based on my experience in applying EBM framework to my customers\u2019 organizations:<\/strong><\/span><\/h3>\n<h3>\u00a0<\/h3>\n<h3 class=\"wp-block-spacer\" style=\"height: 44px;\" aria-hidden=\"true\">\u00a0<\/h3>\n<h3>\u00a0<\/h3>\n<ol type=\"1\">\n<li>\n<h3><span style=\"font-size: 27px;\"><b>Review <a href=\"https:\/\/www.scrum.org\/resources\/evidence-based-management\">EBM Guide<\/a> and consider 4 Key Value Areas and exemplary measures provided there.<\/b><\/span><\/h3>\n<\/li>\n<li>\n<h3><span style=\"font-size: 27px;\"><b>Make sure you understand your goals.\u00a0Why\u00a0are you trying to measure? What do you want to achieve? Make the goals visible to everyone.<\/b><\/span><\/h3>\n<\/li>\n<li>\n<h3><span style=\"font-size: 27px;\"><b>For measures, start with what you have and may have. The majority of the measures are accessible in your company. They are scattered amongst different departments. Take a look around in your organization and discover where you can obtain them. It might be the Sales Dept. or the Marketing Dept.<\/b><\/span><\/h3>\n<\/li>\n<li>\n<h3><span style=\"font-size: 27px;\"><b>Introduce to your organization valuable measures from all 4 Key-Value Areas. Discuss them with stakeholders, run a workshop or creative session.<\/b><\/span><\/h3>\n<\/li>\n<li>\n<h3><span style=\"font-size: 27px;\"><b>Measure where you are at this moment. You have evidence now. These are facts.<\/b><\/span><\/h3>\n<\/li>\n<li>\n<h3><span style=\"font-size: 27px;\"><b>Make a decision based on this evidence. What needs to be improved? By when?<\/b><\/span><\/h3>\n<\/li>\n<li>\n<h3><span style=\"font-size: 27px;\"><b>Like in medicine, try not to provide many \u201ctreatments\u201d because you will never know what was helpful and what was not.<\/b><\/span><\/h3>\n<\/li>\n<li>\n<h3><span style=\"font-size: 27px;\"><b>Inspect frequently. Measure continuously and often. I do not recommend checking measures rarely, from time to time.<\/b><\/span><\/h3>\n<\/li>\n<li>\n<h3><span style=\"font-size: 27px;\"><b>Adapt accordingly. Change your \u201ctreatments\u201d as needed (means your actions you have taken on to improve the measure. If your efforts are not promising, change them. Experiment. Learn from results. Repeat).<\/b><\/span><\/h3>\n<\/li>\n<li>\n<h3><span style=\"font-size: 27px;\"><b>Make EBM transparent and understandable by your teams and the entire organization.<\/b><\/span><\/h3>\n<\/li>\n<li>\n<h3><span style=\"font-size: 27px;\"><b>Visualize to make better decisions. This is helpful. (eg. Scoreboard)<\/b><\/span><\/h3>\n<\/li>\n<li>\n<h3><span style=\"font-size: 27px;\"><b>Skilled, open-minded leadership might be considered as crucial, too.<\/b><\/span><\/h3>\n<\/li>\n<li>\n<h3><span style=\"font-size: 27px;\"><b>Last but not least, think in terms of empiricism all the time. Do not be misled by existing processes or habits.<\/b><\/span><\/h3>\n<\/li>\n<\/ol>\n<h3><span style=\"font-size: 27px;\"><b>\u00a0<\/b><\/span><\/h3>\n<h3><span style=\"font-size: 27px;\"><b>Have in mind, this is not about being metric-driven.
